1. The Short Answer

A hybrid conference runs live in a room and live online at the same time, with both audiences treated as real audiences rather than one being an afterthought. It is worth doing when the people who cannot travel matter commercially as much as the people who can — members in other provinces, regional teams, international speakers, delegates whose budget covers a registration fee but not a flight.

The part that decides whether a hybrid event feels professional or improvised is not the streaming platform. It is what happens in the ninety seconds when the programme moves between someone standing at the lectern and someone joining from a laptop in another city. Get that transition right and nobody in the room notices there was a transition. Get it wrong and every handover costs you several minutes of dead air and a visible loss of control.

That is the problem this guide is really about.

2. What a Hybrid Conference Actually Is

The word gets used for three quite different things, and the differences matter when you are budgeting.

A livestreamed conference is an in-person event with a camera at the back of the room. Online viewers watch. They do not participate, they cannot be seen or heard, and the experience is closer to watching a recording that happens to be live. This is the cheapest option and it is entirely legitimate when the online audience is genuinely passive.

A virtual conference has no room at all. Everyone is online, including the speakers. The production challenge is holding attention through a screen for hours at a stretch.

A hybrid conference has both, and treats both as participants. People in the room can see and hear remote speakers on the house screens. Remote delegates can ask questions that get answered out loud in the room. A presenter joining from Johannesburg is on the programme in the same way as a presenter standing on the stage. That two-way quality is what makes it hybrid rather than streamed, and it is also what makes it harder to run.

3. Why Hybrid Stopped Being a Workaround

Hybrid started as a pandemic necessity. It stayed because the economics turned out to favour it.

A national membership body holding its annual conference in Cape Town has always had a problem: most of its members are not in Cape Town. Flights, two nights of accommodation and time away from work put attendance out of reach for a large part of the membership, every single year. Hybrid does not solve that by being a lesser experience. It solves it by adding a second attendance tier that costs the organisation very little to serve and can be priced accordingly.

The same logic applies to corporate conferences with regional teams, to training providers whose delegates are spread across provinces, and to any event that wants an international speaker without paying for an international flight. It also shows up in sustainability reporting, where reduced delegate travel is a number some organisations now have to account for.

None of that is nostalgia for lockdown. It is the recognition that the room has a hard capacity and the stream does not.

Hybrid carries the highest technical demand of the three, and that is the honest trade. You are running two productions simultaneously and they have different requirements. The room needs sound that fills it and screens people at the back can read. The stream needs a balanced mix, framing that works on a phone, and slides legible at a fraction of the size. Neither audience should be able to tell that the other one exists as a competing priority.

5. What Hybrid Actually Demands

Audio is the hard part, not video. An audience forgives a soft-focus camera and abandons a stream with bad sound inside a minute. The room hears the PA; the stream needs a separate mix taken from the desk, with every lectern microphone, lapel, handheld and playback source in it, balanced for headphones rather than for a hall.

Questions arrive from two directions. Someone stands up in the room with a roving microphone, and simultaneously a question comes through the platform chat. Both need to reach the chair in a usable form, and the answer needs to be audible to both audiences. This is a moderation job, not something a chairperson can also do while chairing.

Slides have to serve two resolutions. What reads on a nine-metre projection screen is not automatically legible in a browser window on a laptop. Running the deck through the production system rather than off a presenter laptop is what makes it possible to send an appropriately framed version to each.

Somebody has to own it. The recurring failure in hybrid events is not a missing piece of equipment. It is that responsibility is split across a venue AV technician, someone from the client team with the Zoom licence, and a chairperson improvising. No single person is watching the whole thing, so nobody catches the problem until the audience does.

6. Switching Between the Room and a Remote Speaker

This is the moment that separates a produced hybrid conference from a streamed one, and it is worth describing in detail because it is where most events lose their audience.

What usually happens. A remote presenter is next on the programme. The in-person speaker before them finishes. Someone walks to the lectern and unplugs the laptop. Someone else brings up the video call on the house machine and starts scrolling the participant list. The remote speaker is muted, then unmuted, then asked whether they can hear. They are given screen-share permission, share the wrong window, and share again. The room watches all of it on a nine-metre screen. Several minutes disappear, the chair apologises, and the presenter starts on the back foot in front of an audience that has already checked its phones.

What we do instead. The remote speaker is already in the production system before their session begins. Their camera feed arrives as a source on the vision switcher exactly like a camera in the room, and their slides run from our machine rather than from their laptop. Nothing needs to be connected, permitted or discovered at the moment of handover. Moving to them is a cut, not a reconfiguration — the same operation as cutting between two cameras.

The room sees them appear on the house screens, full frame or beside their slides depending on what the session needs. The online audience sees the same composite. Because the deck is running from the production system, the remote presenter advances slides by asking for the next one, or by cueing a producer who is watching for it — and a poor connection at their end degrades their picture without touching the slides the audience is reading.

The return path matters as much as the outgoing one. A remote speaker presenting into silence performs badly, because they have no idea whether anything is landing. We set up a return feed so they see the room and hear the room — a camera on the audience and a mix of the room audio with their own voice removed, so there is no echo. When someone stands up to ask a question, the speaker is answering a person they can see rather than a disembodied voice.

Handovers work in both directions and in combination. An in-person presenter finishes and we cut to the remote speaker. The remote speaker finishes and we cut back to the stage. For a panel, the remote participant sits on screen alongside the people in the room for the whole discussion, with the producer cutting to whoever is speaking. None of that requires the programme to pause.

It is rehearsed, not improvised. Every remote speaker is tested before the day — camera, microphone, lighting, bandwidth — and we run their actual deck on the actual system, in the actual room, before doors open. The reason handovers look effortless on the day is that the first time they happened was not on the day.

7. What Goes Wrong, and What Prevents It

A remote speaker drops mid-session. Their slides keep running, because the deck is not on their machine. The producer cuts to the chair or to a pre-recorded segment while they reconnect, and the programme absorbs it. For a presenter whose connection is known to be unreliable, recording a backup version in advance turns a possible disaster into a non-event.

Echo and feedback. Almost always caused by sending the room audio back to a remote participant including their own voice. Removing their own channel from what they hear solves it. It is a standard technique and its absence is an immediate tell that nobody is running the audio.

Online delegates cannot hear the questions. Audience questions asked without a microphone reach the room and nothing else, so the stream hears an answer to a question that never happened. Roving microphones, or a chair disciplined about repeating each question, fixes it.

The deck that does not behave. A presentation built in 4:3 stretched across a 16:9 frame, a font that renders as something else on a different machine, an embedded video that plays silently. Collecting presentations ahead of the event and checking them is unglamorous and prevents most live failures outright.

Two audiences, one chairperson. Asking the chair to also monitor chat, screen questions and manage remote speakers guarantees that one of those jobs gets dropped. Moderation belongs to someone whose only job it is.

8. How We Run It

9. FAQ

Can remote speakers present slides at a hybrid conference?

Yes. The most reliable way to do it is to run the deck from the production system rather than from the speaker’s own laptop. The speaker advances slides by cue, or a producer advances them on their signal.

This means a weak connection at their end degrades their camera picture without affecting the slides the audience is reading — and it removes screen sharing from the handover entirely, which is where most of the delay usually comes from.

Will a remote speaker be able to see and hear the room?

Yes, if a return feed is set up — and it should be. We send the remote speaker a camera view of the room and a mix of the room audio with their own voice removed, so there is no echo.

A presenter who can see the audience and hear its reaction performs noticeably better than one presenting into silence. It also means that when someone stands up to ask a question, the speaker is answering a person rather than a void.

What happens if a remote speaker's internet fails mid-session?

How far in advance do you need the presentations?

Ideally a few days before the event. That gives time to check aspect ratio, fonts, embedded media and animations, and to version-control the files so the approved deck is the one that actually runs.

Late decks are a fact of conference life and chasing them is part of the job. But the checks are what prevent most live failures, and they need a little time to be worth anything.
